Discovery
Why do organisations fail to see reality? Discovery is the discipline of staying observation-driven — before strategy, before diagnosis, before execution.
Organisations do not stop caring about reality. They drift from observation-driven to opinion-driven, authority-driven, and experience-driven. The Discovery Loop is not a diagnostic tool. It is the permanent model — a cycle that ends in re-observation, not execution.
The most common failure: organisations jump Observation → Decision, skipping Interpretation entirely. Confident, fast, and wrong. The three-term distinction — Observation → Interpretation → Decision — is the Loop compressed.
Independent of industry. Independent of time.
These principles hold across domains. They are not observations about one industry — they are the recurring patterns that the theory has identified as enduring.

What this theory does not yet answer.
A theory that cannot name its own limits is a doctrine. These questions remain open — they are the frontier where the theory is still developing.
- Is there a point at which enough observation is complete — or is observation always provisional?
- How does the Loop apply when the observer cannot be separated from the system being observed?
- Can the discipline be institutionalised, or is it always personal?
- What determines how long to stay in each node of the Loop before advancing?
- Is the Loop universal — does it apply in the same form across medicine, military, investing, and organisations?
This theory is not finished.
The versions below trace how the thinking has developed — not as version history, but as intellectual evolution. Theories that cannot show their development are claiming they arrived complete.
Initial framing: most organisations solve the wrong problem because they accept the problem as stated. Discovery is the practice of going one level deeper before acting.
The theory escaped the problem-finding frame. It is now a theory of how organisations maintain (or lose) epistemic health. The Discovery Loop is the permanent model; the Observation/Interpretation/Decision triad is the Loop compressed.
